Designing an incentive when the group is not all the same

Every qualifying group contains people who will not tell you they cannot manage the beach race. Designing around the fittest third guarantees a quiet minority has a bad week.

Incentive groups qualify on sales performance, not on fitness, age or mobility. A group of eighty winners will span three decades, several levels of physical capability, and at least a few people managing a condition they have not disclosed to HR and certainly will not disclose to their DMC.

The failure mode

A single headline activity, physically demanding, with no genuine alternative. The people who cannot do it either opt out and spend the afternoon alone, or attempt it and have a miserable, slightly humiliating time. Either way the programme has quietly told a portion of your top performers that it was not designed for them.

Build parallel, not hierarchical

The fix is not "an easier option for those who need it" - that framing makes taking it an admission. Build two or three genuinely appealing options at different intensities and let people choose on preference. A diving group, a cooking group and a spa-and-market group, all reconvening for the same lunch, reads as choice. The same activity with a "gentle" version reads as a consolation prize.

Practical measures that help

  • Ask about dietary and medical needs on a form that goes to the DMC, not to the delegate's manager.
  • Publish realistic descriptions: "90 minutes walking, uneven ground, limited shade" beats "light activity".
  • Plan for heat honestly - 34 degrees with high humidity changes what is reasonable.
  • Staff every option properly. Two facilitators for the popular activity and one for the quiet one signals which one matters.
  • Keep the group together for meals and the evening, so the day's split does not become a social split.

Why this is a commercial point, not a soft one

The purpose of an incentive is that people want to qualify again. The delegates most likely to feel excluded by a badly designed activity day are often the most senior and longest-serving in the room. Designing for the whole group is not an accessibility footnote - it is the difference between a programme that motivates and one that quietly does not.
